HVAC marketing for 2026: more booked repairs now, more replacements next

Good HVAC marketing in 2026 puts your company in Google's top 3 in the neighborhoods where systems are aging, answers and books the calls that come in, and proves cost per booked job from your field software. The market moved: US shipments of central AC and heat pumps fell 20% in 2025, and repairs now carry a bigger share of the work.1,2 In our study, independent HVAC companies were in the top 3 at only 15% of the spots near their own shop.3

Where HVAC demand is heading in 2026

Three things changed the HVAC market over the last two years, and each one changes where marketing dollars should go.

  • Fewer replacements. Shipments of central air conditioners and air-source heat pumps fell 20% in 2025, to about 7.75 million units, and air conditioners alone fell 26%.1 Carrier and Lennox put equipment for the new A2L refrigerants at about 10% or more above R-410A pricing; Trane cited high-single-digit increases.4
  • More repairs. In Housecall Pro's customer data, repairs grew from 21.6% of HVAC revenue in 2021 to 31.3% in 2025, and the average repair ticket rose from $818 to $1,205.2
  • A delayed deadline. In May 2026, EPA removed the January 1, 2026 installation deadline for R-410A equipment, so units built before 2025 can be installed until supply runs out.5 Homeowners waiting on price have one less reason to rush.

Replacements haven't gone away; they're just slower to close. The average residential install on ServiceTitan was $17,040 in 2025.6 ENERGY STAR tells homeowners to consider replacing a heat pump or air conditioner more than 10 years old, or a furnace more than 15.7 With the median owner-occupied US home now 42 years old,8 the opportunity is concentrated in specific neighborhoods, and you can find them.

The practical split: repair and no-cool calls come from Google Maps and Local Services Ads, fast. Replacements come from the same places plus follow-up on unsold estimates and members you already serve. Your marketing should treat them as two different jobs.

LSA and Google Ads lead costs: SearchLight data, December 2025 and January to February 2026.9,10 Your market will differ.

What's a good cost per lead for HVAC?

The honest answer is that cost per lead is the wrong question. What matters is cost per booked job, and that depends as much on your phones as on your ads.

Cost per booked job = cost per lead ÷ booking rate

In SearchLight's December 2025 HVAC data, Local Services Ads leads cost $54.05 and 44% were booked, so each booked job cost about $123. The cost per paying customer was $218.9

Now apply the trade's average booking rate. ServiceTitan measured HVAC at 38% of calls booked, and booking rates drop during summer peaks, when you can least afford to miss calls.11 If you book 38% of calls, the ServiceTitan HVAC average, that $54 lead costs about $142 per booked job. Small shops do worse: companies with fewer than five technicians booked 24% of calls.11

That's why every Growth Program scores calls. Moving from 38% to 50% booked cuts cost per booked job by about a quarter without spending another dollar on ads.

Is Google Local Services Ads worth it for HVAC in 2026?

Usually yes for repair calls, if you answer the phone. The rules changed, and most owners haven't caught up:

  • Missed calls cost money. A missed call during business hours counts as a billable lead if the caller stays on the line more than 20 seconds. Repeat calls from the same number within 15 days aren't charged again.12
  • No more manual disputes. Google reviews lead quality over 30 days and credits bad leads automatically. Leads for jobs you don't do or areas you don't serve are no longer credited.12,13
  • One badge. Google Verified replaced the older badges, and the money-back guarantee ended for bookings made from December 7, 2025.14
  • LSA is moving into Google Ads, with daily budgets and automated bidding, and historical LSA reports don't carry over, according to PinMeTo.15 Export your history now.

Our rule of thumb: LSA earns its keep when your answer rate is high and your job types and service area are set tightly. If calls go to voicemail after 5 pm, fix that before you raise the budget.

How do I rank higher on Google Maps for "AC repair near me"?

Google's own explanation is short: relevance, distance and prominence, and you can't pay for a better local ranking.16 Distance is the one most owners underestimate. Searches happen at the homeowner's address, not your shop, so your rank changes every mile or two.

Share of the 13 spots within about 7 miles of each company's shop where it was in Google's top 3. Isoline study, October 2026.3

HVAC was the hardest trade in our scans: independent HVAC companies held a top 3 spot at only 36 of 247 points near their own shop.3 More reviews didn't explain who won. Sixteen of 19 were beaten nearby by a competitor with fewer reviews.3

What usually moves the map, in order:

  1. The right primary category ("HVAC contractor" vs. "Air conditioning repair service") and secondary categories that match the jobs you want. Local search experts rank primary category as the top factor.17
  2. Service areas set to where you actually want to work, within Google's limit of about two hours' drive.18
  3. A website page for each money service and each town you serve, written for that town, linked from your profile.
  4. Reviews that keep coming and mention the job and the neighborhood.

Is your HVAC company showing up in ChatGPT and AI answers?

Probably less than you think. In our scans, 13 of 19 HVAC companies weren't named by ChatGPT in any of nine checks of their main search, and none showed up in Google's AI Overviews.3 Consumers are moving fast: BrightLocal found AI use for local recommendations went from 6% to 45% in a year.19

Google says AI Overviews have no special requirements beyond being indexed and eligible for a snippet.20 What helps in practice is plain, specific content: a page for heat pump repair in your town that says what you charge for a diagnostic, how fast you come out, and which brands you service. Thin "we're the best" pages get skipped.

How should HVAC companies track marketing back to booked jobs?

Most owners can't answer the question that matters: which marketing produced the jobs on the board this week. In a 2026 survey of about 1,000 home service operators, 67% said they can't tie marketing spend directly to revenue, and 78% use two or more marketing vendors.21

The fix is plumbing, not a prettier dashboard:

  • One tracking number per source. Google requires the numbers on your Business Profile to be under your direct control and lets you add up to two numbers beyond the primary one.18,22 Website visitors get a number that matches how they arrived.
  • Match every call to a job. Each tracked call is tied to the customer and job in your field software, so the report reads "Maps: 31 calls, 17 booked, $41,300 sold", not "2,400 impressions."
  • Score the calls. We listen for whether the call was a real opportunity, whether it was booked, and why not when it wasn't.

For HVAC we also track replacements back to the original source, even when the sale closes three weeks later after a second visit. Without that, replacement marketing always looks like it failed.

Competing with private equity-backed HVAC companies

Private equity bought into HVAC fast: PitchBook counted 55 PE deals in HVAC across North America and Europe in 2024, up 72% from the year before.23 In our scans, 16 of 19 independent HVAC companies had a PE-backed or franchise competitor in the local results near them.3

You probably can't outbid them on "AC replacement" clicks. You can beat them on the map in the neighborhoods closest to you, on how fast you answer, and on reviews that sound like a local company, because those are things money can't buy quickly.

Questions owners ask

How much does HVAC marketing cost?

Our Growth Program is $2,000 a month with a 90-day first term, or $3,000 a month if we also run Google Ads and Local Services Ads. Ad spend is paid to Google from your own account. Across the market, full programs run $2,500 to $10,000 a month.24

What is a good cost per lead for HVAC?

Local Services Ads leads for HVAC averaged about $51 to $54 in SearchLight's late 2025 and early 2026 data.9,10 Divide your cost per lead by your booking rate to get cost per booked job, which is the number to manage.

Is LSA worth it for HVAC?

For repair calls, usually, if your answer rate is high. Missed calls during business hours are billable when the caller stays on more than 20 seconds, so fix call handling before raising the budget.12

Do I need SEO if I run Google Ads?

Ads buy the clicks you pay for this month. Your Business Profile and website bring calls at no cost per call and keep working if the budget stops. Most HVAC companies need both, weighted by season.

How long does HVAC SEO take?

Profile fixes like categories and service areas often show up within a few weeks. New service and town pages usually take one to three months. We rescan the same grid every month so you can see what moved.

Does ServiceTitan track marketing ROI?

It can, if calls and jobs are tagged to the right campaign. We set up call tracking so each call matches a customer and job, then report revenue by source from your own data.

About our numbers: in October 2026 we scanned 49 established, independent home service companies in the Charlotte, NC metro on their main money search, using a 7 × 7 grid about 10 miles wide (scan date October 15, 2026); rank and AI-answer data were collected with Local Falcon. "Near their own shop" means the 13 grid points within about 7 miles of the business address. The 49 were shortlisted from 152 companies because their maps looked weak, so they are not a random sample, and trade-level groups are small. AI results come from nine checks of each company's main search across its service area. Outside figures are linked below; vendor and platform data are labeled as such.
